The Four Core Training Metrics

1. 30-Day Active Usage Rate

This is the single most predictive metric for long-term Claude ROI. Measure the percentage of trained employees who are actively using Claude at least 3 times per week for meaningful work tasks (not just experimenting) at the 30-day mark after training completion.

Benchmark: 70%+ indicates effective training that connected Claude to real work. Below 50% at Day 30 is a red flag requiring immediate curriculum review — the training didn't make Claude feel relevant to their daily tasks.

How to measure: If using Claude.ai Teams or Enterprise, pull usage data directly from the admin dashboard. For API deployments, instrument your integration to track per-user session counts. If neither is available, use a short weekly survey: "Did you use Claude for work this week? For what tasks?"

What low scores tell you: Below 50% active usage at Day 30 almost always indicates one of three problems: (1) training used generic examples that didn't connect to real work, (2) employees don't have time allocated for Claude practice in their workload, or (3) managers aren't modeling or encouraging Claude use. Identify which, then fix the root cause before the next cohort.

2. Self-Reported Time Savings

Survey trained employees at Day 30 and Day 90 with one question: "On average, how many hours per week does Claude save you compared to doing those tasks without it?"

Benchmark: 3–6 hours per week for well-trained knowledge workers is typical at Day 30, rising to 5–8 hours at Day 90 as usage expands to new tasks. Below 2 hours at Day 30 indicates training didn't reach high-value tasks.

3. Task Quality Score

The most common executive concern about AI is quality degradation: "Will our output get worse if people use Claude?" Measure this directly. Ask managers to rate the quality of Claude-assisted work outputs against the prior baseline on a 5-point scale.

Measurement without a timeline is just data collection. Structure your training measurement programme around five checkpoints:

  • Pre-training baseline survey: Current hours spent on top 5 tasks, self-rated AI proficiency, expectations for Claude. Establishes your comparison baseline.
