Understanding what data you can access — and what requires additional instrumentation — is the first step in designing your analytics programme.
Built-in Anthropic Analytics
Claude.ai Teams and Enterprise plans include a usage dashboard with: seat utilisation (how many licensed users are active), conversation volumes by user and team, token consumption totals and trends, and feature usage (Projects, uploaded files, etc.). For API deployments, the Anthropic dashboard shows request volumes, token consumption, model usage, error rates, and cost by API key. This built-in data tells you how much Claude is being used but not how well or what for.
Application-Level Analytics
For organisations building Claude-powered applications (internal tools, customer-facing products, workflow automations), application-level instrumentation provides much richer data: task completion rates, user satisfaction scores, session lengths, feature adoption patterns, and error/fallback rates. This requires deliberate instrumentation in your application layer but produces the most actionable analytics data.
Business Outcome Data
The most strategically valuable analytics data comes from connecting Claude usage to business outcomes — not from Claude's logs, but from your existing business systems. Tier 4 — Business Impact Metrics (require cross-system data integration): Output volume per employee for Claude-assisted functions (documents produced, tickets resolved, code shipped), cycle time reduction for Claude-accelerated processes, quality improvement metrics (revision cycles, defect rates, customer satisfaction), and financial ROI (time saved × average hourly cost versus programme cost).
Most organisations don't need all four tiers simultaneously. Start with Tier 1 to establish adoption baselines, add Tier 2 within the first 90 days to understand engagement quality, and build Tier 3 and 4 metrics for your top two or three strategic use cases in year one. Identifying and Closing Adoption Gaps
Adoption analytics are most valuable not for celebrating high-use departments but for identifying and diagnosing departments where adoption is lagging. Low active usage rates (below 50% of licensed users active monthly) are a signal, not a verdict — they need investigation before intervention.

ROI Measurement Without Time-Tracking Every Employee
The most common objection to Claude ROI measurement is "we can't time-track everything." This is correct — and unnecessary. Rigorous ROI measurement uses statistical sampling and proxy metrics rather than comprehensive time logging.
The most practical approach combines three data streams. First, quarterly time-use surveys with a random sample of 15–20% of Claude users, asking them to estimate time saved on specific task categories in the prior week. These estimates, aggregated across the sample and extrapolated to the full user population, provide statistically valid time-savings estimates without continuous tracking. Second, output volume tracking for measurable task categories — count documents produced, tickets resolved, code commits, or whatever the primary outputs are for your key use cases. Third, quality indicator tracking — revision cycle counts, defect rates, error frequencies for processes where quality is measurable. Together, these three streams provide a multi-dimensional ROI picture that is more credible than pure time-tracking because it triangulates from multiple directions.
For the financial calculation, use fully-loaded hourly cost (salary plus benefits and overhead, typically 1.3–1.5× base salary) for the time saved, and compare to total programme cost (licences, implementation, training, ongoing management). In our experience, well-deployed Claude programmes deliver 6–12× ROI in year one — which is conservative relative to the 8.5× average we observe because not all use cases are fully mature in year one.
Building Your Claude Analytics Dashboard
A practical Claude analytics dashboard surfaces the right information to three distinct audiences: operational managers (who need to drive adoption and optimisation), programme leaders (who need to report progress and make investment decisions), and executives (who need to understand business impact and strategic positioning).
For operational managers, the dashboard should show: department-level active usage rates (weekly and monthly), conversation volumes by use case category, engagement quality metrics for their team, and a comparison of their team's metrics to company-wide averages. This data enables managers to identify adoption gaps, celebrate champions, and target support where it's most needed.
For programme leaders, the dashboard should show: overall adoption progress against targets, use case coverage (which of the planned use case categories have active Claude workflows), ROI progress (current estimate versus programme target), and a roadmap view of upcoming optimisation initiatives. This data enables programme leaders to make resource allocation decisions, communicate progress to stakeholders, and identify the programme's next priorities.
For executives, the dashboard needs to be simpler and more impact-focused: aggregate ROI estimate, percentage of employees actively using Claude, headline productivity gains in key function areas, and a strategic comparison to the programme's year-one targets. Build this as a one-page summary that can be included in quarterly board updates without requiring deep explanation.
